Step 3: Write messages people want to answer

Automation shouldn’t sound automated. Guidelines:

  • Write like a person. Short sentences, first names, no corporate language.
  • Every message has a purpose: a question, useful info or a clear next step. Avoid “just checking in.”
  • Ask easy questions: “Mornings or afternoons?” gets more replies than “When are you available?”
  • Personalize with real data: the service they asked about, their town, their timeline.
  • Make opting out easy, and honor it immediately.

Step 4: Build it: CRM + automation + messaging

You need three building blocks:

  1. A CRM that stores leads, stages, tags and activity (HubSpot, Pipedrive, GoHighLevel, Airtable-based setups and others).
  2. Messaging: email sending and SMS (via your CRM or a provider like Twilio).
  3. An automation layer: your CRM’s built-in workflows, or a tool like n8n or Make for more flexibility.

Example n8n workflow: speed-to-lead

Trigger: Webhook (website form / Facebook lead / call tracking)
  → Normalize data (name, phone, email, source)
  → Create or update contact in CRM (stage = New)
  → Send SMS acknowledgment
  → Send email acknowledgment
  → Notify team (Slack / SMS) OR trigger AI voice agent call
  → Wait 5 minutes
  → Check CRM: has stage changed or has lead replied?
      Yes → stop
      No  → send follow-up SMS, schedule next step

Key technical details

  • Stop conditions everywhere. Before every step, check: did they reply, book or opt out? If yes, stop.
  • Business hours logic. Don’t send texts at 2am. Queue them for a reasonable local time.
  • Two-way SMS. Replies should land in one inbox and pause automation.
  • Deduplication. The same person submitting twice shouldn’t get two sequences.
  • Source tracking. Keep the lead’s original source so you can measure which channels convert.
  • Logging. Every message sent is recorded on the contact in your CRM.

  • Email: include identification and an opt-out; follow CAN-SPAM, GDPR or local rules.
  • Quiet hours: respect local time and any legal restrictions.
  • Opt-outs: honor STOP and unsubscribe requests immediately across all channels.

Step 7: Measure and improve

Track by sequence and lead source:

  • Time to first contact
  • Contact rate
  • Booking rate
  • Show rate
  • Quote-to-close rate
  • Revenue per lead
  • Opt-out rate (if it climbs, messages are too frequent or not relevant)

Review weekly at first. Look at which step most bookings come from, which messages get replies, and where leads go quiet. Adjust one thing at a time.
